{"id":2361,"date":"2026-08-27T09:05:16","date_gmt":"2026-08-27T09:05:16","guid":{"rendered":"https:\/\/chineseledlight.com\/?p=2361"},"modified":"2026-08-27T09:07:23","modified_gmt":"2026-08-27T09:07:23","slug":"led-efficacy-project-roi","status":"publish","type":"post","link":"https:\/\/chineseledlight.com\/it\/led-efficacy-project-roi\/","title":{"rendered":"Why Higher LED Efficacy Does Not Always Deliver Better Project ROI"},"content":{"rendered":"<p class=\"wp-block-paragraph\"><strong>LED efficacy is the amount of visible light a luminaire produces for each watt of electrical power it consumes, normally expressed in lumens per watt (lm\/W), but a higher efficacy rating does not automatically produce lower project cost, better illumination or stronger LED lighting ROI.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A quotation lands on the desk.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Supplier A:&nbsp;<strong>125 lm\/W<\/strong>&nbsp;Supplier B:&nbsp;<strong>145 lm\/W<\/strong>&nbsp;Supplier C:&nbsp;<strong>165 lm\/W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Easy decision?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Buy C.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At least, that&#8217;s what the spreadsheet seems to say.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But if the 165 lm\/W fixture throws too much light outside the useful zone, creates uncomfortable glare, needs a lower-CRI LED package to hit the number, costs substantially more, requires the same fixture count and saves only a few watts per luminaire, that apparently superior efficacy number can have surprisingly little financial value.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It happens.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And the longer I look at commercial-lighting specifications, the less interested I am in asking&nbsp;<em>which luminaire has the highest lm\/W?<\/em>&nbsp;before asking&nbsp;<em>where are those lumens going?<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Because watts cost money.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Lumens don&#8217;t pay bills either.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Useful lighting performance does.<\/strong><\/p>\n\n\n\n<h2 id=\"led-efficacy-is-simple-project-efficiency-isn-t\" class=\"wp-block-heading\">LED Efficacy Is Simple. Project Efficiency Isn&#8217;t.<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The basic calculation couldn&#8217;t be easier:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>LED Efficacy = Luminaire Lumens \u00f7 Luminaire Input Watts<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A 3,000-lumen fixture consuming 20W:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3,000 \u00f7 20 = 150 lm\/W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Another fixture produces 3,000 lm at 24W:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3,000 \u00f7 24 = 125 lm\/W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On paper, the first fixture is&nbsp;<strong>20% more efficacious<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fine.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now put both into an actual ceiling.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If Fixture 1 sends 900 lumens somewhere the project doesn&#8217;t need them while Fixture 2 controls more of its output onto shelves, task planes, walls or vertical merchandise, the nice-looking lm\/W ranking starts wobbling.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And this isn&#8217;t some philosophical argument about lighting quality.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The U.S. Department of Energy&#8217;s 2023 commercial LED procurement guidance specifically warns buyers to&nbsp;<strong>compare efficacy only between like products<\/strong>, because luminaire style, size and light distribution affect application suitability; DOE notes that comparing unlike products by efficacy can lead to selection of the wrong luminaire. They provide meaningful efficiency benchmarks for comparable luminaire categories. (<a href=\"https:\/\/www.energy.gov\/cmei\/femp\/purchasing-energy-efficient-commercial-and-industrial-led-luminaires\" rel=\"nofollow noopener\" target=\"_blank\">DOE FEMP Procurement Guidance<\/a>) (<a href=\"https:\/\/www.energy.gov\/cmei\/femp\/purchasing-energy-efficient-commercial-and-industrial-led-luminaires?utm_source=chatgpt.com\" rel=\"nofollow noopener\" target=\"_blank\">The Department of Energy&#8217;s Energy.gov<\/a>)<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But notice the categories.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A high bay isn&#8217;t being compared with a downlight.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Good reason.<\/p>\n\n\n\n<h2 id=\"high-efficacy-does-not-mean-high-utilization\" class=\"wp-block-heading\">High Efficacy Does Not Mean High Utilization<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Take two commercial downlights.<\/p>\n\n\n\n<h3 id=\"downlight-a\" class=\"wp-block-heading\">Downlight A<\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Luminaire output: 3,600 lm<\/li>\n\n\n\n<li>Input: 24W<\/li>\n\n\n\n<li>Efficacy:\u00a0<strong>150 lm\/W<\/strong><\/li>\n\n\n\n<li>Wide optical distribution<\/li>\n\n\n\n<li>Higher spill light<\/li>\n<\/ul>\n\n\n\n<h3 id=\"downlight-b\" class=\"wp-block-heading\">Downlight B<\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Luminaire output: 3,300 lm<\/li>\n\n\n\n<li>Input: 24W<\/li>\n\n\n\n<li>Efficacy:\u00a0<strong>137.5 lm\/W<\/strong><\/li>\n\n\n\n<li>Better controlled beam<\/li>\n\n\n\n<li>More useful light reaches the target<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">If you&#8217;re only ranking lm\/W:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A wins.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Done.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But suppose the project needs vertical illumination on merchandise, not maximum total lumens floating around the room.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now photometric distribution starts dictating fixture quantity.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For&nbsp;<a href=\"https:\/\/chineseledlight.com\/it\/down-lighting\/\">commercial downlighting applications<\/a>, I&#8217;d rather have enough useful candela in the required angles than win a laboratory lumen contest.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s where efficacy and application efficiency split apart.<\/p>\n\n\n\n<h2 id=\"here-s-the-number-i-d-add-useful-lumens\" class=\"wp-block-heading\">Here&#8217;s the Number I&#8217;d Add: Useful Lumens<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">There&#8217;s no universal commercial datasheet field called \u201cuseful lumens for your project.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Unfortunately.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You derive that value through photometry.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">IES data lets the lighting designer examine where the output actually goes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Imagine:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fixture A:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>4,000 total lumens<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Only 60% effectively contributes to the intended design zone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Simplified useful output:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2,400 lumens<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fixture B:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>3,600 total lumens<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">75% effectively contributes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Useful output:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2,700 lumens<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fixture A wins the raw-lumen race.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fixture B may win the project.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That distinction becomes particularly important with:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>track lights<\/li>\n\n\n\n<li>wall washers<\/li>\n\n\n\n<li>asymmetric optics<\/li>\n\n\n\n<li>narrow-beam accent lights<\/li>\n\n\n\n<li>retail lighting<\/li>\n\n\n\n<li>high-bay aisle optics<\/li>\n\n\n\n<li>grazing systems<\/li>\n<\/ul>\n\n\n\n<h2 id=\"track-lighting-makes-the-problem-obvious\" class=\"wp-block-heading\">Track Lighting Makes the Problem Obvious<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A retail buyer sees:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Track Light A:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>160 lm\/W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Track Light B:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>135 lm\/W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A sounds better.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Except the job isn&#8217;t \u201ccreate lumens.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It&#8217;s:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>put light on merchandise.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Suppose A has a mediocre reflector and broad spill.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">B uses a well-controlled&nbsp;<strong>24\u00b0 reflector<\/strong>&nbsp;with higher center beam candlepower.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now B could produce a stronger accent effect at lower total lumens.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s why&nbsp;<a href=\"https:\/\/chineseledlight.com\/it\/track-lighting\/\">commercial track lighting<\/a>&nbsp;should be evaluated with beam angle, CBCP, aiming distance and target illuminance\u2014not efficacy alone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve always thought this is one of the funniest quirks in lighting procurement: buyers will argue over 8 lm\/W while barely looking at the polar curve.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Wrong battlefield.<\/p>\n\n\n\n<h2 id=\"gsa-s-2024-guidance-says-distribution-matters-too\" class=\"wp-block-heading\">GSA&#8217;s 2024 Guidance Says Distribution Matters Too<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The U.S. General Services Administration&#8217;s&nbsp;<strong>September 2024 LED Lighting and Controls Guidance<\/strong>&nbsp;gives the same warning from another direction.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">GSA defines distribution through beam angles and specifically advises that an existing lamp and retrofit lamp should have similar distributions; otherwise the fixture\/retrofit combination can create uneven or excessively narrow output. The guidance lists broad efficacy ranges by product family as well\u2014roughly&nbsp;<strong>50\u201385 lm\/W for downlight lamps<\/strong>,&nbsp;<strong>85\u2013140 lm\/W for troffers<\/strong>, and&nbsp;<strong>115\u2013150 lm\/W for parking-lot and high-bay luminaires<\/strong>. (<a href=\"https:\/\/www.gsa.gov\/system\/files\/LED%20and%20Controls%20Guidance%20for%20GSA.pdf\" rel=\"nofollow noopener\" target=\"_blank\">GSA 2024 LED Lighting and Controls Guidance<\/a>) (<a href=\"https:\/\/www.gsa.gov\/system\/files\/LED%20and%20Controls%20Guidance%20for%20GSA.pdf?utm_source=chatgpt.com\" rel=\"nofollow noopener\" target=\"_blank\">U.S. General Services Administration<\/a>)<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Again: context.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not just the biggest number.<\/p>\n\n\n\n<h2 id=\"fixture-quantity-can-reverse-the-roi\" class=\"wp-block-heading\">Fixture Quantity Can Reverse the ROI<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now the financial part.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Suppose we&#8217;re lighting a commercial space.<\/p>\n\n\n\n<h3 id=\"option-a\" class=\"wp-block-heading\">Option A<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">High-efficacy fixture:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>165 lm\/W<\/li>\n\n\n\n<li>20W<\/li>\n\n\n\n<li>$52\/unit<\/li>\n\n\n\n<li>1,000 fixtures required<\/li>\n<\/ul>\n\n\n\n<h3 id=\"option-b\" class=\"wp-block-heading\">Option B<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Lower efficacy but stronger project optics:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>145 lm\/W<\/li>\n\n\n\n<li>22W<\/li>\n\n\n\n<li>$47\/unit<\/li>\n\n\n\n<li>only 900 fixtures required<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Interesting already.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Connected load:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Option A:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>20W \u00d7 1,000 = 20,000W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Option B:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>22W \u00d7 900 = 19,800W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Wait.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The&nbsp;<strong>lower-efficacy luminaire produces the lower project connected load<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Why?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fixture count.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s why I dislike product-level optimization without project-level calculation.<\/p>\n\n\n\n<h2 id=\"the-project-doesn-t-buy-lm-w\" class=\"wp-block-heading\">The Project Doesn&#8217;t Buy lm\/W<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">It buys:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>illuminance<\/li>\n\n\n\n<li>uniformity<\/li>\n\n\n\n<li>vertical light<\/li>\n\n\n\n<li>glare control<\/li>\n\n\n\n<li>beam quality<\/li>\n\n\n\n<li>appearance<\/li>\n\n\n\n<li>safety<\/li>\n\n\n\n<li>serviceability<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">And eventually:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">money.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So I&#8217;d use:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Project Lighting Efficiency = Required Lighting Performance \u00f7 Total System Input<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not literally as a standardized metric, but conceptually.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Because 165 lm\/W multiplied by too many luminaires isn&#8217;t impressive.<\/p>\n\n\n\n<h2 id=\"compare-the-two-systems-properly\" class=\"wp-block-heading\">Compare the Two Systems Properly<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Assume:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">4,000 operating hours\/year.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Electricity:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">$0.14\/kWh.<\/p>\n\n\n\n<h3 id=\"option-a\" class=\"wp-block-heading\">Option A<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">20 kW \u00d7 4,000 h<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">=&nbsp;<strong>80,000 kWh\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Electricity:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$11,200\/year<\/strong><\/p>\n\n\n\n<h3 id=\"option-b\" class=\"wp-block-heading\">Option saves:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$112\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not exciting.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But its purchase cost is:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Option A:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">1,000 \u00d7 $52<\/p>\n\n\n\n<p wattage options?<\/li>\n\n\n\n<li>Has the production BOM been frozen?<\/li>\n\n\n\n<li>Will mass production use the same LEDs and driver as the tested sample?<\/li>\n<\/ol>\n\n\n\n<p
