{"id":2356,"date":"2026-08-27T08:40:18","date_gmt":"2026-08-27T08:40:18","guid":{"rendered":"https:\/\/chineseledlight.com\/?p=2356"},"modified":"2026-08-27T08:43:05","modified_gmt":"2026-08-27T08:43:05","slug":"led-retrofit-roi","status":"publish","type":"post","link":"https:\/\/chineseledlight.com\/fr\/led-retrofit-roi\/","title":{"rendered":"How to Calculate Commercial LED Retrofit ROI: Energy Savings, Maintenance Costs, and Payback"},"content":{"rendered":"\n<p class=\"wp-block-paragraph\"><strong>LED retrofit ROI measures the financial return generated by a commercial lighting upgrade after comparing the money invested with the energy, maintenance and operating costs avoided over a defined period.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A lighting salesman once shows you two numbers:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Old fixture:&nbsp;<strong>72W<\/strong>&nbsp;New LED:&nbsp;<strong>30W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then comes the magic line.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">\u201cYou save 58%.\u201d<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But that number, by itself, tells me almost nothing about whether the project is financially sensible, because a commercial retrofit lives inside a real building\u2014with odd operating schedules, partially failed legacy lamps, night-shift installation, lifts, ballast losses, tariff changes, dimming controls and maintenance people who definitely aren&#8217;t working for free.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The spreadsheet looks clean.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Reality doesn&#8217;t.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And I frankly believe this is where a lot of LED retrofit proposals become sales documents instead of investment analyses.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sixty percent savings?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sixty percent of what?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fixture wattage?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Annual lighting kWh?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Whole-building electricity?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Utility spend?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve seen all four used almost interchangeably.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">They aren&#8217;t.<\/p>\n\n\n\n<h2 id=\"start-with-the-four-numbers-that-actually-drive-led-retrofit-roi\" class=\"wp-block-heading\">Start With the Four Numbers That Actually Drive LED Retrofit ROI<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The formula everybody likes is:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>ROI = (Total Financial Benefit \u2212 Project Cost) \u00f7 Project Cost \u00d7 100<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fine.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But I don&#8217;t start there.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not usually.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I start with:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Annual Savings = Annual Energy Savings + Annual Maintenance Savings + Other Recurring Savings<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Simple Payback = Net Project Cost \u00f7 Annual Savings<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>LED Retrofit ROI over N Years = [(Annual Savings \u00d7 N) \u2212 Net Project Cost] \u00f7 Net Project Cost \u00d7 100<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Easy math.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The inputs?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s where the trouble starts.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A beautifully formatted ROI workbook with fake operating hours is still fake. So is one that assumes electricity stays at today&#8217;s rate forever, or conveniently treats LED maintenance as zero because the supplier printed \u201c50,000 hours\u201d on a datasheet.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Bad inputs stay bad.<\/p>\n\n\n\n<h2 id=\"step-1-measure-the-existing-lighting-load\" class=\"wp-block-heading\">Step 1: Measure the Existing Lighting Load<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s one I&#8217;ve seen more than once.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Existing luminaire:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2 \u00d7 32W T8<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Someone types:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>64W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Simple arithmetic.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Wrong system assumption.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There&#8217;s a ballast.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Depending on ballast type, system input is higher than lamp wattage alone. The same issue exists with HID gear\u2014ballast losses don&#8217;t vanish because the proposal writer doesn&#8217;t want another column.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So for a meaningful project, measure actual system watts where practical.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s use:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Existing system power: 72W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">New LED:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>30W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Difference:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>42W<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fixture-level reduction:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>58.3%<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Good.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But we&#8217;re not done.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not close.<\/p>\n\n\n\n<h2 id=\"step-2-get-operating-hours-right\" class=\"wp-block-heading\">Step 2: Get Operating Hours Right<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is probably the most abused variable in retrofit economics.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Office?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe&nbsp;<strong>2,500\u20133,500 hours\/year<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Retail store?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Often&nbsp;<strong>4,000\u20135,000+<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Warehouse?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Depends on shifts.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Hospital?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Different world.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A 24\/7 police dispatch center?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now the savings pile up fast.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s use 1,000 fixtures and a 42W reduction.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>2,000 h\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">42 \u00d7 1,000 \u00d7 2,000 \u00f7 1,000 =&nbsp;<strong>84,000 kWh\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>6,000 h\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">=&nbsp;<strong>252,000 kWh\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Same LEDs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Same watts.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Three times the annual energy saving.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s why I don&#8217;t trust a \u201c2.1-year payback\u201d unless the person presenting it can tell me where the operating-hour number came from.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Security schedule?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">BMS data?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Occupancy study?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Or somebody&#8217;s guess?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Big difference.<\/p>\n\n\n\n<h2 id=\"step-3-calculate-annual-led-energy-savings\" class=\"wp-block-heading\">Step 3: Calculate Annual LED Energy Savings<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The basic&nbsp;<strong>LED energy savings calculation<\/strong>&nbsp;is:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Annual kWh Savings = (Existing Watts \u2212 LED Watts) \u00d7 Quantity \u00d7 Annual Hours \u00f7 1,000<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Take:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Existing power: 72W<\/li>\n\n\n\n<li>LED power: 30W<\/li>\n\n\n\n<li>Quantity: 1,000<\/li>\n\n\n\n<li>Annual operating time: 3,500 hours<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Then:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>(72 \u2212 30) \u00d7 1,000 \u00d7 3,500 \u00f7 1,000<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">=&nbsp;<strong>147,000 kWh\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now use the electricity tariff.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Say:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$0.14\/kWh<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Annual electricity saving:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>147,000 \u00d7 $0.14 = $20,580<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now I have a number I can work with.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Twenty thousand five hundred eighty dollars.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not \u201c58%.\u201d<\/p>\n\n\n\n<h2 id=\"electricity-rates-can-change-the-investment-decision\" class=\"wp-block-heading\">Electricity Rates Can Change the Investment Decision<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Same 147,000 kWh.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$0.08\/kWh<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Savings:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$11,760\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$0.14\/kWh<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Savings:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$20,580\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$0.25\/kWh<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Savings:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$36,750\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Nothing changed in the ceiling.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The financial outcome moved massively.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And this is exactly why generic&nbsp;<strong>LED lighting payback period<\/strong>&nbsp;claims annoy me. An LED product doesn&#8217;t possess a fixed payback period like it possesses a wattage rating.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Payback belongs to the project.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not the fixture.<\/p>\n\n\n\n<h2 id=\"step-4-calculate-the-real-commercial-lighting-retrofit-cost\" class=\"wp-block-heading\">Step 4: Calculate the Real Commercial Lighting Retrofit Cost<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the ugly truth.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fixture price isn&#8217;t retrofit cost.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You also have:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>retrofit fixture or kit<\/li>\n\n\n\n<li>driver<\/li>\n\n\n\n<li>mounting hardware<\/li>\n\n\n\n<li>adaptors<\/li>\n\n\n\n<li>freight<\/li>\n\n\n\n<li>import duty<\/li>\n\n\n\n<li>controls<\/li>\n\n\n\n<li>sensors<\/li>\n\n\n\n<li>installation<\/li>\n\n\n\n<li>commissioning<\/li>\n\n\n\n<li>disposal<\/li>\n\n\n\n<li>engineering<\/li>\n\n\n\n<li>permits where required<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve seen \u201ccheap\u201d retrofits become expensive after electricians discover they need to modify every ceiling opening.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That hurts.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Suppose:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">LED products:&nbsp;<strong>$45,000<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Installation:&nbsp;<strong>$22,000<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Controls:&nbsp;<strong>$8,000<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Engineering \/ commissioning:&nbsp;<strong>$3,000<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Gross project cost:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$78,000<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now we finally have a usable class=\"wp-block-paragraph\"><strong>$20,580\/year<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Energy-only simple payback:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$60,000 \u00f7 $20,580 \u2248 2.92 years<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Without the incentive:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>$78,000 \u00f7 $20,580 \u2248 3.79 years<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Almost one year.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One line item.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s why I always want a second calculation with&nbsp;<strong>no rebate<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If the project only works because a rebate might exist six months from now, that&#8217;s something management should know.<\/p>\n\n\n\n<h2 id=\"the-2023-berkeley-retrofit-is-a-useful-real-world-example\" class=\"wp-block-heading\">The 2023 Berkeley Retrofit Is a Useful Real-World Example<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A public-sector project makes this less theoretical.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">DOE&#8217;s Integrated Lighting Campaign documented a&nbsp;<strong>2023 City of Berkeley<\/strong>&nbsp;retrofit at a 24\/7 public-safety building containing fire and police offices, an emergency operations center, 911 dispatch and a city jail.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The project upgraded fluorescent lighting and controls, while incentives, grants and zero-interest on-bill financing supported the economics. DOE reported roughly&nbsp;<strong>$250,000 in financing cost over ten years<\/strong>, while the estimated cost of&nbsp;<strong>336,573 kWh of unconserved electricity<\/strong>&nbsp;would have exceeded&nbsp;<strong>$120,000 annually<\/strong>\u2014more than $1 million over that same decade. (<a href=\"https:\/\/integratedlightingcampaign.energy.gov\/2023-recognized-partner-city-berkeley?utm_source=chatgpt.com\" rel=\"nofollow noopener\" target=\"_blank\">integratedlightingcampaign.energy.gov<\/a>)<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><a href=\"https:\/\/integratedlightingcampaign.energy.gov\/2023-recognized-partner-city-berkeley?utm_source=chatgpt.com\" rel=\"nofollow noopener\" target=\"_blank\">DOE Integrated Lighting Campaign \u2013 City of Berkeley project<\/a><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I like this example because it isn&#8217;t just \u201cLED good, fluorescent bad.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It shows financing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cash flow.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Actual energy.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Much more useful.<\/p>\n\n\n\n<h2 id=\"step-5-add-maintenance-savings\" class=\"wp-block-heading\">Step 5: Add Maintenance Savings<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now we get into the stuff that rarely gets a big glossy chart.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Old system:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>lamps fail<\/li>\n\n\n\n<li>ballasts fail<\/li>\n\n\n\n<li>somebody orders replacements<\/li>\n\n\n\n<li>somebody stores replacements<\/li>\n\n\n\n<li>somebody climbs up there<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">LED doesn&#8217;t erase maintenance.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But it can reduce it significantly.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Suppose
